Une \u00e9volution pour les organisations qui doivent s\u2019adapter continuellement aux changements rapides des r\u00e9alit\u00e9s du march\u00e9 et des avanc\u00e9es technologiques.\u00a0<\/p>\n\n\n\n<p>La transformation n\u2019est plus une option, elle est essentielle.&nbsp; Plus que le simple changement d\u2019un mod\u00e8le organisationnel, les transformations sont plus rapides et leur impact est majeur et durable. Selon Deloitte, elles reposent sur&nbsp;concept&nbsp;<em>People, Process,&nbsp;Technology<\/em>&nbsp;et&nbsp;comptent 6 dimensions cl\u00e9s : la technologie, la mission, l\u2019analytique et les donn\u00e9es, les processus, la capacit\u00e9 d\u2019entreprise, ainsi que les humains et l\u2019organisation.&nbsp;Nous parlons de changements&nbsp;qui touchent directement le mod\u00e8le d\u2019affaires de l\u2019organisation ; ses offres, sa mission, sa culture, son leadership ainsi que les comp\u00e9tences et les comportements de son personnel.&nbsp;<\/p>\n\n\n\n<p>Pour assurer une saine gestion de l\u2019organisation \u00e0 travers ces transformations, une gouvernance claire, proactive et holistique, align\u00e9e aux objectifs d\u2019affaires, est de mise. Cela assure aux \u00e9quipes d\u2019agir avec lucidit\u00e9 et anticipation.&nbsp;<\/p>\n\n\n\n<p>Comment instaurer une telle gouvernance?&nbsp;&nbsp;<\/p>\n\n\n\n<p><strong>Gouvernance<\/strong>&nbsp;<\/p>\n\n\n\n<p>La gouvernance d\u00e9signe le syst\u00e8me et l\u2019ensemble des r\u00e8gles qui encadrent le fonctionnement d\u2019une organisation ou d\u2019une initiative. Elle englobe divers \u00e9l\u00e9ments, dont la r\u00e9partition des r\u00f4les,&nbsp;y compris ceux des instances structurelles, la circulation et le partage du pouvoir, ainsi que les processus de d\u00e9cision et de validation qui soutiennent l\u2019organisation.&nbsp;<\/p>\n\n\n\n<p>Deux instances de gouvernance interagissent \u00e9troitement, la gouvernance de l\u2019organisation et la gouvernance de la transformation. Une instance qui gouverne les activit\u00e9s courantes, une autre qui encadre et pilote les initiatives de changement.&nbsp; Chacune doit&nbsp;\u00eatre positionn\u00e9e&nbsp;de mani\u00e8re \u00e0 agir au service de l\u2019autre.&nbsp;<\/p>\n\n\n\n<p>Il n\u2019y a pas de mod\u00e8le unique de gouvernance, il varie selon les contextes, les enjeux d\u2019affaires et les structures organisationnelles. La cl\u00e9? S\u2019adapter \u00e0 la r\u00e9alit\u00e9 de chaque organisation.&nbsp;<\/p>\n\n\n\n<p><strong>Crit\u00e8res de succ\u00e8s&nbsp;pour y arriver<\/strong>&nbsp;<\/p>\n\n\n\n<ol start=\"1\" class=\"wp-block-list\">\n<li>S\u2019interroger sur les motifs de la transformation. Se poser les bonnes questions permet d\u2019abouter \u00e0 des questions structurantes qui d\u00e9finiraient le mod\u00e8le de gouvernance adapt\u00e9.&nbsp;<\/li>\n<\/ol>\n\n\n\n<ol start=\"2\" class=\"wp-block-list\">\n<li>Reconna\u00eetre les trois piliers de la transformation\u202f:&nbsp;<\/li>\n<\/ol>\n\n\n\n<ol start=\"1\" class=\"wp-block-list\">\n<li>Un leadership porteur d\u2019une vision, d\u2019un sens&nbsp;et d\u2019une direction strat\u00e9gique.&nbsp;<\/li>\n<\/ol>\n\n\n\n<ol start=\"2\" class=\"wp-block-list\">\n<li>Une gestion du changement port\u00e9e par l\u2019accompagnement de l\u2019\u00e9quipe au centre de la transformation qui encouragera les employ\u00e9s \u00e0 devenir des acteurs de changement.&nbsp;<\/li>\n<\/ol>\n\n\n\n<ol start=\"3\" class=\"wp-block-list\">\n<li>Une gestion de projet qui assure le suivi des avancements, dont le respect des d\u00e9lais, du budget et des objectifs vis\u00e9s.&nbsp;<\/li>\n<\/ol>\n\n\n\n<ol start=\"3\" class=\"wp-block-list\">\n<li>Affecter les bonnes personnes \u00e0 la bonne place ne s\u2019agit pas d\u2019un hasard. Une analyse du contexte de mani\u00e8re cart\u00e9sienne permet de choisir les porteurs de la transformation avant d\u2019int\u00e9grer les dimensions politiques et les rapports de pouvoir.&nbsp;<\/li>\n<\/ol>\n\n\n\n<ol start=\"4\" class=\"wp-block-list\">\n<li>Le mod\u00e8le de gouvernance doit \u00eatre le plus pr\u00e8s possible de la direction g\u00e9n\u00e9rale et des d\u00e9cisions strat\u00e9giques, en plus de s\u2019int\u00e9grer aux niveaux strat\u00e9gique, tactique et op\u00e9rationnel de la transformation.&nbsp;<\/li>\n<\/ol>\n\n\n\n<ol start=\"5\" class=\"wp-block-list\">\n<li>Un alignement continuel pour ajuster les pratiques de gouvernance.&nbsp;<\/li>\n<\/ol>\n\n\n\n<p><strong>Architecture d\u2019entreprise<\/strong>&nbsp;<\/p>\n\n\n\n<p>Dans le tumulte des changements, l\u2019architecture d\u2019entreprise (AE) agit comme carte strat\u00e9gique o\u00f9 la transformation peut \u00eatre r\u00e9fl\u00e9chie. Plus qu\u2019on outil technique, l\u2019AE relie&nbsp;les diff\u00e9rentes dimensions de l\u2019organisation : les processus, les syst\u00e8mes, les donn\u00e9es, les r\u00f4les, les technologies, mais aussi les intentions.&nbsp;C\u2019est une boussole silencieuse qui permet de\u202f:&nbsp;<\/p>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Mettre en lumi\u00e8re les interd\u00e9pendances&nbsp;<\/li>\n<\/ul>\n\n\n\n<ul class=\"wp-block-list\">\n<li>Rep\u00e9rer les zones de tension&nbsp;<\/li>\n<\/ul>\n\n\n\n<ul class=\"wp-block-list\">\n<li>\u00c9viter les
